TRACE Body Rejuvenation — co-founded and built from nothing to an organic audience of 700,000, and the operating company underneath it that still runs today without me.
Overview
No brand. No systems. No audience. No operations. No HR, no financial reporting, no marketing infrastructure. TRACE is the clearest example of what this work is, because there was no existing foundation to read — it all had to be laid.
Over four years as co-founder and CEO I built each piece: the brand identity, the organic content engine that reached 700,000 followers without a dollar of paid media, clinic operations, HR infrastructure, financial reporting, and the multi-channel marketing that turned attention into revenue.
I moved to strategic advisor in 2024, which is the part that actually matters: what got built runs without me.
The challenge
Most companies separate brand from operations. Here they had to rise together — the brand had to attract customers, and the operations had to be able to serve them. Getting either one ahead of the other would have broken the business.
The read
An organic content strategy across multiple platforms established TRACE as an authority in body rejuvenation — so audience growth funded the company's expansion rather than the other way around.
The outcome
700,000 organic followers, a fully operational clinic, HR and financial systems, multi-channel marketing — and category authority that competitors with larger ad budgets could not buy their way into.
The growth engine
Four channels, each doing a different job — acquisition, trust, conversion and retention. All of it Growth work, built on operations that could carry the demand.
A non-paid, multi-platform content strategy built to establish real authority in the category. Educational first, brand-building second, and consistent enough that TRACE became the reference point.
A structured program that turned satisfied clients into advocates — a trust-based referral engine no advertisement replicates, and one that compounded rather than reset each month.
The infrastructure that turned audience into clients and kept existing clients engaged — so growth was measured in lifetime value, not just acquisition.
A web presence built to capture organic search and convert it, so the brand's footprint worked across every channel at once instead of depending on any single feed.
The operating company
Scheduling, patient experience, service delivery and quality control — a blank page to a functioning business.
Hiring, onboarding and management frameworks that let the team grow past founder dependency.
P&L, forecasting and reporting built before external capital required it — the visibility layer for real decisions.
Positioning, voice and visual language, built to create a category rather than join one.
“We didn't buy our audience. We earned it. That's the only kind that actually converts.”
Andrew Kaluza · Co-founder & former CEO, TRACE Body Rejuvenation
